When the Robot Can't Get In: Setting a 975-Pound Panel in a Finished House

Most of the jobs we get called for arrive the same way. The windows are ordered, the house is framed, the install crew is on site, and someone picks up a panel and realizes it isn't going anywhere by hand.
That was this one. A single laminated unit, 12 feet tall by 8 feet wide, 975 pounds. Aluminum system, field glazed. The glass had already been delivered. The house was already built.
We got it in. It took three panels a day instead of ten, and every hour of that difference traces back to one decision that got made months before anyone called us.
What we were working with
Laminated glass is two panes bonded to an interlayer, the same construction as a windshield. When something strikes it, the film holds the pieces together instead of letting them fall. On this project it was specified for acoustic performance and bird strike protection, both of which are increasingly common asks on large residential glazing.
That performance comes with weight. A jumbo laminated panel at these dimensions is not a two-person lift, and it is not a six-person lift either. It is an equipment problem, and equipment problems have to be solved on paper before the framing goes up.
Two constraints, discovered on site

The path in. Getting the panel from the delivery point to the opening meant threading a 12-foot piece of glass down an interior hallway and around tight corners. There was no clearance. We ended up cutting out framing to make the route work. None of it was load bearing, which is the frustrating part: if the sequence had been reversed, the glass could have been staged in the house before those walls existed and nothing would have needed to come out.
The floor. We couldn't drive the larger machine into the house because the floor structure wouldn't carry the load. On a coordinated job that is a solved problem. You build temporary support walls underneath, drive the machine in, set the glass, and pull the shoring back out. It is routine work that costs very little when it's planned and is impossible to add once the finishes are in.
So the big robot stayed on the trailer.
What we did instead
We brought in the smaller machine for what it could reach and used a hoist to lift the panels into position for the rest. A hoist is a legitimate method and we carry it for exactly this reason, but it is slower and it asks more of the crew than a glass lifting robot does. When the site allows the right machine, the right machine is always the better answer.
This is not the first time we've had to reach past the robots. On a sliding glass installation in San Anselmo, site conditions ruled out driving equipment entirely and we set the panels with a vacuum lifting system on a crane. Different obstacle, same principle. The job gets finished that day rather than getting rescheduled while someone sources a solution.
We worked with the install crew, not around them
The window dealer's team handled the smaller units themselves. We didn't replace them and we weren't there to. They had the product knowledge and the relationship with the client. What they didn't have was a way to move a 975-pound panel or get glass to the second floor, so that's what we brought.
That split is how most of our best days go. The install team keeps installing. We handle the pieces that physically can't be handled without specialized equipment. Nobody loses scope and nobody stands around.
Why we bill hourly on work like this
Halfway through this job we were cutting out framing that nobody had planned to cut. On a fixed bid, that's a change order. So is switching lifting methods after the first approach doesn't work. So is a second mobilization if we'd had to leave and come back.

We moved to hourly billing because jobs like this one stop being a negotiation. When the conditions on site turn out to be different from the conditions on the drawings, we adapt and keep working. The builder isn't getting a revised number faxed over at the end of the week, and we aren't pretending we can price the unknown.
The honest takeaway
Nobody on this project did anything careless. The builder built, the dealer sold and installed, and the weight of the glass simply wasn't anyone's line item until it was sitting in the driveway. That's the normal failure mode, and it costs real money in schedule.
